What I Learned Scaling a 3PL for Ecommerce Brands in Australia

There’s a version of logistics that looks neat on paper.

Inventory in. Orders out. Boxes moving.

And then there’s what actually happens when an e-commerce brand starts to grow.

That’s where things get interesting.

When we built Virago Logistics, it wasn’t from a logistics background. It came from being close to brands. Watching the pressure build as orders increased, customer expectations rose, and operations quietly started breaking behind the scenes.

Because growth sounds exciting—until your fulfilment can’t keep up.

We saw the same patterns again and again:

  • Brands outgrowing their first warehouse setup
  • Communication dropping as volume increased
  • Errors creeping in when systems weren’t designed for scale
  • Founders spending more time fixing logistics than growing their business

That’s where the real problem sits.

Not in fulfilment itself—but in what happens when it stops being reliable.

1. Speed matters—but consistency matters more
Anyone can be fast for a week. The challenge is being accurate, reliable, and predictable every single day.

2. Communication is not a “nice to have”
When a brand is growing, fulfilment becomes part of the customer experience. Silence from a warehouse is not acceptable.

3. Systems break before people realise they’re breaking
Most brands don’t switch 3PLs too early. They switch too late—after the damage is already done.

4. Growth creates complexity, not just volume
More SKUs. More channels. More expectations. Fulfilment needs to evolve with that—not just handle more orders.

What became clear is that most 3PLs aren’t built for this stage.

They’re either:

  • Too small and reactive
  • Or too large and inflexible

There’s a gap in the middle.

That’s where we sit.

Today, Virago Logistics supports ecommerce brands as they scale across Australia and beyond—but the focus hasn’t changed.

It’s still about building something that holds up under pressure.
